A visual overview of the early stages of launching a fashion brand, from colour selection to CAD development

Launching a fashion brand sounds exciting – but it rarely happens overnight. From design to delivery, the process takes longer than most expect. Here’s a realistic breakdown of the timeline, based on over 20 years of experience working with both startups and global brands.

Phase 1: Brand Planning & Research (1–2 months)

  • Define your niche, audience and price point
  • Create mood boards and brand identity visuals
  • Set a realistic budget and business model

Tip: Skipping this stage is why many collections flop. Know your market before you design.

Example: One client who planned a sustainable equestrianwear brand spent six weeks on research, identifying gaps in the market and customer preferences before sketching a single garment. The result? A collection with a strong, clear message and built-in customer demand.

Phase 2: Design Development (1–2 months)

  • Sketch concepts or create digital moodboards
  • Design CADs and plan your range
  • Choose colours, fabrics, and trim direction

Tip: Don’t overdesign. Start with a tight capsule of well thought-out pieces.

Budget guidance: Expect to spend £500–£2000 depending on how many styles you design and whether you hire a designer.

Phase 3: Tech Packs & Sampling (2–3 months)

  • Create accurate tech packs for each design
  • Select fabrics, branding and trims
  • Begin sampling with factories or partners

Tip: Sampling can take longer than expected – especially if you’re new or using overseas factories.

Factory Insight: If you’re sampling in Portugal or Turkey, expect around 4–6 weeks per round. China can be faster but may require more rounds to get right. Always budget for 2–3 rounds minimum.

Real timeline: Reflo Golfwear took 10 weeks for sampling across two rounds, including shipping delays and fabric sourcing.

Phase 4: Production & Logistics (2–4 months)

  • Confirm your production order
  • Approve final pre-production samples
  • Plan shipping, labelling and delivery

Tip: Don’t rush production. Fast isn’t always better if it compromises quality.

Costs: Expect a 30–50% upfront deposit for production. Small brands often start with 100–500 units per style.

Location Matters: UK-based production might take 4–8 weeks but costs more. Turkey and China usually need 8–12 weeks.

Phase 5: Marketing & Launch (Start 1–2 months before delivery)

  • Build your website and prepare content
  • Shoot lookbooks or campaign visuals
  • Plan your influencer outreach and social content

Tip: Don’t wait for stock to arrive to start thinking about marketing. Get ahead of it.

Branding vs Product: Many founders spend months perfecting the hoodie but forget the homepage. Treat marketing with equal importance.

Total Estimated Timeline: 6–12 Months

This assumes things run smoothly – with no major delays. But in the real world, there are always variables: fabric delays, sample revisions, branding issues, or simple cash flow problems. Plan for the long haul.

Common Delays to Avoid

  • Too many styles in your first drop
  • Unclear brand identity causing design revisions
  • Poor communication with factories
  • Not leaving buffer time for shipping

FAQs

Can I launch faster than 6 months?
Yes, if you work with local factories, design fewer styles, and skip sampling (not advised), you might launch in 3–4 months. But you’ll compromise on quality or strategy.

What if I only want to launch one product, like a hoodie?
That can simplify things – fewer tech packs, less sampling. But you still need strong branding, a reliable supplier, and a plan to sell.

How many designs should I start with?
Most startups over-design. Start with 3–5 well-executed styles and build from there.

How much should I budget to launch a fashion brand?
At least £15,000–£50,000 GBP for a small run. This should cover design, sampling, production, branding, and a modest launch.

To launch with a good marketing and sales budget you can double that!
